A leading management consultancy was losing ground to its own data infrastructure. Client service teams responsible for cross-platform marketing performance — spanning Google Ads, Meta Ads and GA4 — were relying on a growing network of spreadsheets and API-based scripts to assemble reporting. As the client portfolio expanded, so did the fragility of that setup: API updates broke workflows, figures conflicted across accounts and analysts spent more time reconciling data than advising clients.

 

The underlying data infrastructure lacked the reliability, governance and scalability needed to consolidate campaign performance, attribution, audience behavior and media spend into a single, consistent view across a growing client portfolio. The consultancy needed a data foundation that could keep pace with its ambitions.

Approach

 

Build a unified data foundation: To establish a single source of truth, Material built a governed, scalable analytics platform with managed data connectors and a standardized data model, eliminating pipeline failures and ensuring consistent metric definitions across every client.

 

Automate reporting and insight delivery: To reduce the time analysts spent compiling and validating data, Material automated reporting workflows, implemented traceable reporting processes, and connected live dashboards directly to the underlying data model. A natural language AI interface was added to enable self-service access to performance data, allowing analysts to explore trends and answer client questions without relying on technical support or manual data preparation.

Design for governance and security: To overcome the security risks of a shared spreadsheet environment, Material built a governed data architecture that provided structured access to client information. Role-based permissions were applied at a granular level to support security and compliance and effective data management across teams.

 

Establish AI agentic readiness: Material structured the data model explicitly to support future agentic AI workflows, including automated anomaly detection, automated alerts and AI-generated performance commentary.

Outcomes

 

The entire client portfolio transitioned to the new platform within a single quarter, with a unified infrastructure for cross-platform performance tracking in place. From day one, client service teams could deliver accurate reporting in approximately one-third of the time previously required, increasing delivery capacity threefold.

 

The platform also closed the security and compliance exposure the previous environment had created. Granular access controls ensure analysts see only the data relevant to their accounts. With a scalable data foundation now in place, the consultancy is well positioned to introduce AI-driven capabilities including anomaly detection, proactive alerts, and AI-generated performance commentary.
