Defining and Operationalizing Service Excellence for a World-Class Guest Experience

When visiting a cultural institution like an art museum with a distinguished collection, people expect more than just an ordinary experience. They expect service equal to the grandeur of the space and the masterpieces hanging on the walls.

 

Our client, one of the world’s most visited and most prestigious art museums, had a fragmented definition of service excellence across departments. Training was specific to each of its guest-facing departments (e.g., visitor experience, security, concessions, retail, etc.) and needed to be updated to align across departments and be more guest-centric. The institution partnered with Material to create a unified CX framework that would elevate the guest experience at every touchpoint.

Immersion + Alignment

Through stakeholder interviews, roundtables and in-person observations, we identified the gap between current behaviors and future-state aspirations. This culminated in a cross-functional workshop where we defined a shared service ethos and a “staff archetype” — a unified North Star for how every employee, from security to retail, represents the institution.

 

Defining Excellence
With this foundation, we codified 12 distinct service standards, translating mission statements into clear, behavioral definitions and measurement protocols. To ensure these standards live beyond the page, we developed a comprehensive education architecture and a staff recognition program — meaning the institution not only teaches service excellence, but celebrates and incentivizes the right behaviors.
Ensuring Impact
To guarantee long-term service excellence, we delivered a sustainability blueprint that embedded these standards into the institution’s DNA. This included a formal governance structure, manager coaching toolkits and daily “reinforcement rituals.”
